How to Track Construction Material From Site Request to Stock

Material is the biggest running cost on most Indian sites after labour. Cement, steel, tiles, wires, plumbing fittings – the money goes out in small pieces, site by site, truck by truck. When nobody tracks the full chain, the owner only finds out at the end that the site cost 10 or 15 percent more than it should have. This article explains where material usually leaks, the six-step flow that stops it, the registers you need at each step, and how to run the whole thing without drowning in paperwork.

Where material goes missing on a site

Material leakage is rarely one big theft. It is many small gaps across five points in the chain. If you have felt that your site kharcha is higher than the estimate but cannot point to why, it is almost always one of these:

  • The request stage. The mistri or supervisor asks for material verbally or on a phone call. There is no record of what was asked, by whom, or when. Later, nobody can say whether 20 bags of cement were really needed that week.
  • The approval stage. The owner approves by WhatsApp message. The message gets buried. Two people order the same thing, or something gets ordered without approval at all.
  • The order stage. Orders are placed with the vendor over a call. No purchase order, no agreed rate written down. When the challan arrives, the rate is higher than discussed and there is nothing to check it against.
  • The delivery stage. The truck comes when the owner is not on site. The count is written loosely. Ten bags short, half a tonne of sand less, a box of fittings missing – nobody catches it because there is no proof of what actually arrived.
  • The issue and leftover stage. Material is issued to gangs and subcontractors without recording who took what. Leftover tiles, paint tins, and fittings sit in a corner, get damaged, or quietly leave the site. At the next stage of work, fresh material is bought again.

None of these needs dishonesty to happen. Good staff with no system will still lose material. The fix is not more supervision – it is a simple written flow at every step.

The six-step material flow

Whether you run it on paper, Excel, or an app, the flow is the same six steps. Each step answers one question and produces one record.

Step 1: Indent (material request)

The site supervisor raises an indent – a written request that lists the material, quantity, and the site or work it is needed for. Verbal requests stop here. Even a photo of a handwritten note is better than a phone call, but a proper indent format is best. If you want a ready format, our material indent format gives you a starting point you can print or copy into Excel.

Step 2: Approval

The owner or purchase manager reviews the indent against the BOQ and the remaining work, then approves, changes the quantity, or rejects it. The key point: one named person approves, and the approval is recorded. This kills duplicate ordering and unnecessary purchases. When you plan purchases, the BOQ side of things matters too – the indent should tie back to what the estimate allowed.

Step 3: Purchase order to the vendor

Once approved, an order goes to the vendor with the item, quantity, and agreed rate. This gives you two things: a document to match the challan against, and a clear record of the rate so the bill cannot quietly change. Keep your vendor list and rates in one place – see our guide on vendor management for how to structure this, and the transport charges angle as well, since cartage is often where rates slip.

Step 4: GRN – goods received note with photo

When the truck arrives, the site records what actually arrived: item, quantity, challan number, date, and who received it. Counting physically is the site man’s job. Recording it is the system’s job. A photo of the delivered material next to the challan is the single strongest habit against shortage disputes – the vendor cannot argue with a picture taken at the gate. We cover the record side of this in detail on the material management page.

Step 5: Issue register

Material issued to gangs, mistry, or subcontractors is written down against a name and a work area. This is where most leakage hides, because everything before this step is about buying right, and this step is about using right. An issue register lets you ask a simple question at month end: the plumbing subcontractor received 200 elbows – where are they in the installed line?

Step 6: Reconciliation and stock

Stock on site equals material received minus material issued minus material returned. Every week or fortnight, do a physical count of high-value items (cement, steel, tiles) and match it against this calculated stock. If the numbers differ by more than a small working margin, find out why the same week – not after the project ends. For the paper approach, our material stock register format in Excel has the columns you need, and the wider set of sheets is on the construction Excel templates page.

If you are doing this on paper or Excel, each step has a standard format. Here is a summary you can set up in one evening:

StepFormatColumns to keep
RequestMaterial indentDate, site, raised by, item, qty, unit, needed by, purpose
ApprovalApproved indentApproved qty, approved by, date, remarks
OrderPurchase orderPO number, vendor, item, qty, rate, amount, delivery date
DeliveryGRNGRN number, PO ref, challan number, received qty, shortage, photo ref, receiver name
IssueIssue registerDate, issued to, work area, item, qty, balance
StockStock registerItem, opening, received, issued, closing, physical count, difference

A note on Excel: it works fine for one site and one purchase person. It starts breaking when you have three sites, two people ordering, and you want this week’s numbers while travelling. That is usually when contractors move to an app. Before you decide, the sheets on site expense register format and stock register format pages are worth downloading either way.

How Trackovo runs this flow

Trackovo is one app on Android, iPhone and web that covers this chain end to end: material requests, approvals, orders, receipts and stock, plus the connected things – labour attendance, wages and contractor settlement, site-wise payments and expenses, vendors, tasks, daily progress, measurement book, machines and tools, and client updates.

In practice the flow works like this. The supervisor raises a request from site on his phone. You get it on yours and approve or cut the quantity. The order goes to the vendor. On delivery, the site records the receipt with photo proof, so the GRN is not just a number in a register. Issues to gangs are recorded the same way, and stock is calculated per site. Payments and expenses sit against the same site, so purchase cost and site kharcha are in one place instead of five notebooks. GST and TDS handling is built in, and there is a Tally export – to be clear, it is an export, not a live Tally link, so your accountant imports the data rather than syncing automatically.

Being honest about what it does not do: Trackovo does not work offline, so sites with no network will need a connection when entering data. It does not have biometric hardware or face recognition for attendance – attendance is marked with photo and site location. It does not have a construction CRM for sales leads, and it has no design or 3D tools. If you need those, you will need another product alongside. For a fuller picture of how it compares with other options, see our comparisons of Trackovo vs Powerplay and Trackovo vs OnSite – both are construction management apps used by Indian contractors, and for their current prices and features you should check their own websites or ask for a written quote.

Every module is in every plan, and labour, contractors and staff log in free and unlimited – only office and site roles count as users. Plans start at Rs 1,799 per month (Starter, 3 core users, 5 active projects), with Growth at Rs 2,999 per month and Scale at Rs 5,399 per month – launch-offer prices till 31 March 2027, 18 percent GST extra. Details are on the plans page, and there is a 14-day free trial with no card needed. The team also helps import your existing Excel data, and exports your data on request, so you are not locked in.

A weekly 15-minute check routine

A system only works if someone looks at it. Here is a short routine you can run every Friday from your phone, wherever you are:

  1. Check pending requests (2 minutes). Nothing should sit unapproved for more than a day. Old pending items usually mean the site is waiting and work is slowing.
  2. Check receipts against orders (3 minutes). Any order placed but not received in the promised window? Chase the vendor before it holds up the gang.
  3. Check shortage entries (3 minutes). Any GRN with a shortage or a missing photo should be resolved with the vendor the same week, while the delivery is fresh.
  4. Check the top five stock items (4 minutes). Cement, steel, and your costliest finishing items. Calculated stock versus physical count. A small difference is normal working margin; a big one needs a visit.
  5. Check expenses against the site budget (3 minutes). If material plus labour for the month is already past the estimate, catch it now, not at final billing. Our labour cost calculator helps sanity-check the labour side.

If you want this as a daily site report instead of a weekly habit, the DPR software and DPR format template pages cover that. And for running the wider picture – labour, payments, vendors, progress together – start from site management software for construction or the broader construction project management app overview.

Common questions

Is an Excel stock register enough, or do I need an app?

For a single site with one person handling purchases, a well-maintained Excel register is enough and costs nothing. The problem starts with multiple sites or multiple approvers: files get outdated, photos stay on phones, and the owner cannot see today’s position while travelling. An app mainly buys you speed and one live record. You can start with our free stock register format and move to an app when updates become a weekly fight.

How does photo proof at delivery actually help?

When the receiver photographs the material as it is unloaded, along with the challan, you have evidence of the quantity and condition at the moment of delivery. If the vendor’s bill says 100 bags and your photo and count show 92, you have a clear case for a deduction. It also keeps the receiving staff careful, because they know the record is permanent. In Trackovo, delivery (GRN) is recorded with photo proof as a normal part of the flow.

What about labour-side material, like wastage and contractor usage?

Track issue registers for anything given to subcontractors, and settle at the same time you settle their wages or running account. If a contractor’s agreement excludes material, the issue register is what protects you at final settlement. On the attendance and wage side, our pages on labour management, attendance and salary, and the labour attendance sheet format cover the records you need, including the hajiri app option for construction labour.

Can I try the flow before committing, and what happens to my data?

Trackovo has a 14-day free trial with no card needed, so you can run one real site through request, approval, GRN and stock before paying. The team helps import your existing Excel data during setup, and if you ever leave, your data is exported on request. To see the app live before signing up, book a WhatsApp demo or a full demo. You can also browse the reports and dashboards and features pages to check what you get, and our other guides such as best labour attendance apps and best construction management software comparisons help if you are evaluating more than one tool. The free trial page is the quickest way to start.
